Executive summary
The operating pages answer what to do today. This answers the two questions a leadership team asks: how much money is leaking out of the Amazon channel, and how much of it are we catching. Every figure here walks down to an individual claim.
The single number: 45% capture rate. Of every dollar Amazon owed that has reached a decision, 45% came back and the rest is gone. $2,042,725 recovered against $2,524,636 that expired unfiled or undisputed, plus $1,899,950 denied. Annualised, the money left on the table is $3.8M in lapsed claims and $1.2M in avoidable fees: $5.0M a year, against $182.3M of annualised channel revenue. None of it needs a price change, a new SKU or a marketing dollar. It needs a deadline to be met.

Denied is a claim Amazon assessed and rejected: arguable. Expired is a claim nobody filed before the window shut: not arguable, and the largest line in the table.

Vendor and marketplace scorecardAgainst Amazon's published vendor expectations and standard operating targets
| Metric | Current | Target | Gap | Status | Why it matters |
|---|---|---|---|---|---|
| PO fill rate | 94.5% | 95.0% | -0.5% | At risk | Received against submitted units on closed POs. Amazon's vendor terms expect 95%. |
| On time in full | 86.0% | 95.0% | -9.0% | Off target | Delivered inside the window at full quantity. Below 95% invites PO on-time-accuracy chargebacks. |
| ASN accuracy | 85.5% | 98.0% | -12.5% | Off target | Advance ship notice matching what was received. Drives the largest chargeback category. |
| Chargeback rate | 1.3% | 0.5% | -0.8% | Off target | Chargebacks issued as a share of received PO value. Best-in-class vendors run under 0.5%. |
| Recovery capture | 44.7% | 85.0% | -40.3% | Off target | Of every closed claim dollar, the share actually recovered. The rest expired or was denied. |
| Buy box share | 83.8% | 95.0% | -11.2% | Off target | Weighted across the catalogue. Anything lost to a third-party offer is margin and data lost. |
| Net PPM | 26.8% | 25.0% | +1.8% | On target | Contribution after referral, fulfilment, storage and returns processing. |
| IPI score | 598 | 550 | +48 | On target | Inventory Performance Index. It sets the FBA storage limits, so it is a capacity lever, not a vanity metric. |
| Inventory turns | 5.5 | 6.0 | -0.5 | Off target | Annualised COGS over inventory at cost. Below 6 ties up cash and ages stock into the surcharge. |

What to do with this page. Three decisions sit on it. First, the capture rate: at 45% the constraint is not detection, it is somebody filing before a deadline, which is what the alerting exists to fix. Second, $1.2M of annualised fees trace to operational choices (ageing, thin cover, split shipments, prep defects) rather than to price. Third, $5.4M of overstock is a working-capital decision with a three-week lead time on removals, so it is made now or not at all. Every figure is fabricated demo data; the structure is what would carry over to the live account.
